What is an FDE Pod? How Forward Deployed Engineering works at demicon

AI initiatives rarely fail because of the underlying technology. They fail due to poor scoping and deployment — the gap between the business impact a company expects and the capital risk it is required to assume. Traditional digital transformation programs demand major budget commitments long before value is proven. That is the wrong sequence: proof first, scale second.

This is precisely where demicon's FDE Pod comes in: moving AI from concept to production as a single, self-contained initial step, without upfront, large-scale financial commitments.

What is FDE as a Service?

FDE as a Service embeds a dedicated Forward Deployed Engineering pod directly into your team to validate, build, and hand over a single production-grade AI use case — phase by phase, with capped capital expenditure at every step. Commitment scales only when results are demonstrably proven: from a complimentary qualification to full implementation and enablement.
demicon executes these deployments with deep technical expertise, leveraging its established ecosystem partnerships with platforms like Atlassian, monday.com, cplace, GitLab, and AWS.

Four phases, one pod

Each phase is a self-contained engagement with its own defined scope and pricing model and the outcome of each phase serves as the decision gate for the next step.

Phase 0

Qualification

A complimentary assessment of your existing systems and workflows. The deliverable is a clear go/no-go decision before any formal scoping occurs.

Phase 1

Discovery

Validation and architecture design for a production-ready use case. Deliverables include a Software Architecture Document (SAD) and an implementation plan with defined scope, key performance indicators (KPIs), and return on investment (ROI).

Phase 2

Implementation

Engineering and integration of the validated architecture into your live environment. The outcome is a functional system running on production data.

Phase 3

Enablement

Handover of full operational ownership to your internal team. Deliverables include comprehensive technical documentation and total independence from external vendors.

Who works in the pod

A lean, dedicated pod owns the entire lifecycle—eliminating shifting points of contact by providing a consistent team from initial assessment through live execution:

Role PHASES Responsibilities
Solution Architect 0–3, lead throughout End-to-end technical leadership. Leads discovery, architectures the SAD, and oversees deployment.
Project Manager 1-3 Owns alignment and milestone delivery schedules. Tracks ROI, manages scope, and coordinates handover.
Development Engineers 2, primary focus Hands-on development, system integration, and deployment under the architect's guidance.

Potential use cases for an FDE Pod

  • Intelligent document processing: Automated extraction of unstructured purchase order or invoice data directly into SAP and ERP systems.
  • Internal knowledge assistant: High-precision retrieval-augmented generation (RAG) models built on proprietary quotes, contracts, technical documentation, and project archives.
  • Event-driven workflow automation: Proactive customer or supplier notifications triggered by operational events or missing data inputs.
  • Purchase order intake & delivery prediction: Ingesting incoming manufacturer purchase orders, calculating expected component availability via AI models, and dispatching real-time delivery updates to customers.
  • Automated supplier tracking: Workflows that detect missing shipping data, automatically trigger update requests to suppliers, and maintain operational logs without manual intervention.
